An honest build-vs-buy answer from a company that builds for a living: buy first, build when buying fails. Off-the-shelf tools are cheaper, faster, and someone else maintains them. The interesting question is when they fail.
Build when the workflow is the moat
If the process you'd automate is the thing that differentiates you (your underwriting logic, your intake flow, your service model), renting the same tool as your competitors caps your advantage at parity. Custom AI compounds; subscriptions don't.
Build when compliance won't bend
Regulated industries hit this wall fast: the SaaS tool almost fits, but your data can't leave the region, the audit trail is insufficient, or the human-review step can't be configured where your regulator requires it. "Almost compliant" is another phrase for non-compliant.
Build when integration is the actual product
Most mid-market pain isn't a missing tool. It's six tools that don't talk. When the value comes from orchestrating your CRM, ERP, and helpdesk into one flow, there is no off-the-shelf product to buy, because the product is your specific stack.
And if none of those three apply? Buy the tool. We'll still be here when you outgrow it.
